In IoT, you can’t do everything. The real challenge is choosing where to specialize, and where to collaborate. Too often, the industry draws artificial lines—like treating the gateway and the LNS as separate categories.

With the Things Indoor Gateway Pro, we broke that rule. We saw that indoor gateway hardware had become commoditized, so instead of treating it as a standalone product, we integrated it into The Things Stack as a managed extension at the edge. The result: zero-touch provisioning, cloud-managed firmware, a simpler developer experience and fixed operational costs.

In this keynote, I’ll share the lessons behind that decision: why commoditization is a signal to integrate, how to know what not to build yourself, and how rethinking categories can open new opportunities for collaboration in IoT.
